Please note: Each class takes place over two consecutive half days. Calendly adds only the first day to your calendar, so please reserve the same hours on the following day. Use the joining link you get sent for both sessions.

Toyota A3 Problem Solving
Develop the practical skills to define the right problem, investigate its causes, and implement countermeasures that prevent recurrence.
Drawing on my deep training and experience inside Toyota, this class goes beyond completing an A3 template. Through practical exercises, original Toyota training examples, and coaching, you’ll learn to distinguish facts from assumptions, investigate where an abnormality arises, and explain the evidence behind your conclusions.
The class runs over two consecutive half days, with two follow-up group coaching sessions included.
What you’ll learn
On day one, we’ll work through Toyota’s eight-step problem-solving approach and use an A3 to capture your investigation and reasoning:
- Clarify the gap between the standard or ideal situation and actual performance.
- Break down the problem and prioritize what to investigate.
- Set a measurable target for the selected problem.
- Investigate root causes using observation, facts, and evidence.
- Develop countermeasures and an action plan.
- Implement countermeasures and follow through.
- Evaluate the results and the process used.
- Standardize successful practices and share learning.
On day two, we’ll deepen your understanding through scenarios and exercises covering:
- Problem definition and quantification: Establish what should happen, what actually happens, and the size and significance of the gap.
- Point-of-cause investigation: Examine the actual process step and conditions where the abnormality arises before beginning deeper causal analysis.
- Fishbone diagrams: Organize and investigate possible causes without treating a brainstormed list as established root causes.
- Five Whys: Support each causal link with evidence and recognize when further investigation is needed. Five is a heuristic, not a quota.
- Recurrence prevention: Distinguish actions that restore performance from countermeasures that address the conditions allowing the problem to return.
- Leadership and coaching: Ask better questions and create the conditions that allow rigorous problem solving to happen.
Materials included
Every participant receives the core course materials, A3 templates, and Toyota training examples used during the class.
Follow-up coaching included
Two one-hour group coaching sessions, held approximately two weeks and one month after the class, are included at no additional charge. Bring your questions and workplace applications to receive guidance as you put the learning into practice.

Leaders, managers, improvement and quality professionals, and anyone responsible for helping a team solve problems. The class is also valuable for experienced Lean Six Sigma practitioners who want to strengthen their investigation and coaching skills.

Lean Measures and Metrics Masterclass

Lean and Flow Thinking Masterclass with Nigel Thurlow. Using Measures and Metrics. Designing for Product and Value Streams.
Understand how work flows through your organization, where it becomes delayed, and what to change to improve quality, predictability, and customer outcomes.
Drawing on my training and experience inside Toyota, this masterclass connects Lean thinking with the practical challenges of technology, service, and operational delivery. We examine how work actually moves, how to make constraints visible, and how to use measurement to guide decisions.
When work enters a system faster than it can be completed, the consequences are familiar: growing backlogs, missed commitments, late discovery of risk, rising costs, and leaders drawn into repeated escalations.
This class helps you understand the conditions producing those outcomes and identify where intervention will make a meaningful difference.

- Lean measures and metrics: Understand the key measures, what they tell you, and how to use them in everyday decisions.
- Mapping work and value streams: Examine how work moves from customer need to delivery, making waiting, handoffs, rework, and constraints visible.
- Flow in knowledge work: Recognize how overload, competing priorities, dependencies, and delayed decisions affect performance.
- Throughput and work in progress: Understand their relationship with delivery time and predictability.
- Measurement for leadership: Select measures that support forecasting, governance, and improvement, and recognize when activity measures obscure actual outcomes.
- Forecasting and estimation: Communicate uncertainty and make informed decisions without creating false confidence.
- Flow Efficiency and Process Cycle Efficiency: Understand their definitions, measurement boundaries, and practical use in investigating delay.
- Designing for product and value streams: Explore how ownership, team relationships, and decision-making affect the delivery of customer value.
We’ll also examine Monte Carlo forecasting: where it can help, what assumptions it depends on, and how changes in the delivery system can limit the usefulness of its predictions.
Throughout the class, we connect measurement to action: What does this tell us? What should we investigate? What decision does it support?
How the class works
This live online masterclass provides eight hours of teaching, discussion, and practical learning. The pace allows time for questions, reflection, and connecting the concepts to your own work.
A Certificate of Training is provided upon completion.
